Sterling OS™ · the operating model behind every engagement
Sterling OS™: the operating model behind every Sterling engagement.
Sterling OS™ is how Sterling runs every engagement: Design™ or Drive™ to implement, Automate™ to run the system in Effivity, Sustain™ to keep the outcome in place and Revise™ when the standard, scope or systems change. One method, one engagement team, one all-inclusive proposal. We ensure successful certification for our clients.
- Five service brands, one method: choose Design™ or Drive™ for implementation, then Automate™, Sustain™ and Revise™ carry the system from there
- The same model for any ISO management system standard, SOC 2, PCI DSS, HIPAA or GDPR, alone or combined into one integrated system
- The Sterling Promise: 100% on-time completion, 100% success, 8,100+ client engagements. Sterling does not certify; an accredited body audits and decides
- One method, whatever the standardThe same stages, deliverables and decision owners for a first certificate, an attestation readiness programme or an integrated system.
- Support sized to your teamDesign™ when your people can implement under expert supervision; Drive™ when you need the work fully managed.
- A system that outlives the auditAutomate™ and Sustain™ keep records, audits and reviews moving after the outcome, so the next audit finds a system still in daily use.
- Change without starting overRevise™ absorbs revised editions, wider scope and added standards into the system you already run.
Standards on Sterling OS™
The model stays the same. The standard is yours to name.
These are the standards and frameworks clients most often bring to us. Each one runs on the same five brands: implementation under Design™ or Drive™, the system in Effivity, then Sustain™ and Revise™ for the years that follow. Several can share one integrated system and one audit programme.

The engagement, step by step
How the five brands fit together, from the first call to the years after.
Sterling OS™ is not five separate contracts. It is one engagement with a lifecycle: you choose Design™ or Drive™ for implementation, Automate™ runs underneath from the first workshop, Sustain™ takes over once the outcome is achieved, and Revise™ steps in whenever something changes. Timings are indicative for a single-site organisation.
- 01
Scope and support level
Weeks 1 to 2What happens
We confirm the standard or framework, the activities, sites and headcount, and what your customer, tender or regulator expects, then run the gap analysis against every requirement. From that result, and from the hours your team can realistically give, we agree whether the implementation runs under Design™ or under Drive™.
You receive
- Agreed scope and the outcome you are working towards
- Gap analysis report, each shortfall with an owner and a date
- Design™ or Drive™ confirmed in writing, with each side's responsibilities
Your side
A project owner, access to process owners and sites, and a frank view of your team's available time.
- 02
Implement under Design™ or Drive™
Weeks 3 to 12What happens
Under Design™, we develop and you implement under our expert advice and supervision: your team drafts on Sterling's template sets and the weekly session reviews and corrects the work. Under Drive™, we design and build under your approval, fully managed, with your process owners signing off each change before it goes live.
You receive
- The documented system, tailored to your operation
- Registers your standard needs: risks, requirements, suppliers, competence
- Awareness and practitioner training records from Sterling Academy
Your side
Under Design™, drafting and putting controls into use. Under Drive™, timely approvals, data and access.
- 03
Automate™: the system in Effivity
From the first workshopWhat happens
Automate™ is the platform side of Sterling OS™. Effivity is configured for your scope as implementation begins, so documents, registers, actions, audits and training records sit in one place and evidence builds up as people do their work, instead of being assembled in a hurry the week before an auditor arrives.
You receive
- Effivity workspace for your scope, included with the engagement, at no additional cost
- Evidence dashboards by process and by requirement
- Workflows for actions, approvals and reviews
Your side
Your people recording the work in the platform, not in a parallel spreadsheet.
- 04
Readiness and the external audit
Weeks 14 to 24What happens
The system is tested before anyone else tests it: an internal audit, a management review that takes decisions and corrective actions closed on evidence. Then comes the independent body's audit or examination, with Sterling preparing your team for each stage and supporting the response to every finding until the body reaches its decision.
You receive
- Internal audit report and corrective actions closed with evidence
- Management review record with decisions and owners
- Internal auditor training for your audit team, as applicable to your standard
Your side
Management in the review, your auditors on the audit, and everyone else doing their jobs as usual.
- 05
Sustain™: the years after
Every year after the outcomeWhat happens
A certificate is kept through surveillance and recertification audits; attestation and compliance outcomes such as SOC 2, SOC 1, PCI DSS, HIPAA and GDPR have their own recurring cycles. Under Sustain™ we plan each year with you and keep the internal audits, reviews and refreshers running in the same Effivity workspace.
You receive
- The Sustain™ calendar: audits, reviews and refreshers
- Preparation for surveillance and recertification audits
- Evidence kept current for the next cycle
Your side
Keeping the system in daily use, and telling us early when the business changes.
Who does what
Choose how much of the work Sterling carries.
Design™ and Drive™ are alternatives, not phases: an engagement runs under one of them. Design™, the default, means we develop and you implement under our expert advice and supervision. Drive™ means we design and build under your approval, fully managed. Automate™, Sustain™, Revise™, the all-inclusive proposal and the Sterling Promise are identical under both.
| Task | Design™ guided | Drive™ fully managed |
|---|---|---|
| Scope, gap analysis and choice of support level | Sterling with your project owner | Sterling with your project owner |
| Documentation on Sterling's template sets | Together your team drafts, Sterling reviews | Sterling your process owners approve |
| Registers and risk assessment | Your team supervised in the weekly session | Sterling populated with your data |
| Automate™: Effivity configuration | Sterling within the agreed scope | Sterling within the agreed scope |
| Awareness and practitioner training | Sterling through Sterling Academy | Sterling through Sterling Academy |
| Controls in daily use | Your team Sterling supervises | Your team Sterling checks the evidence |
| Internal audit and management review | Together your auditors, Sterling facilitates | Sterling your management decides |
| External audit preparation and findings closure | Sterling with your team | Sterling with your team |
| Certification or attestation decision | The independent, accredited certification body, or the independent auditor for an attestation never Sterling | |
Which suits you? If someone in your organisation can own the programme and give it regular time each week, Design™ usually fits. If nobody can, or the date cannot move, Drive™ does. We recommend one on the discovery call and write the choice into the proposal.

Effivity · included with the engagement
Your system runs in software from the first workshop.
Effivity is the ISO and GRC automation platform built by the Sterling group and used in 50+ countries. Your consultant configures it within the agreed scope, so evidence accumulates as people do their work and the certification auditor reviews a live system rather than a binder. Sterling consulting clients get their subscription included with the engagement, at no additional cost.
ISO & GRC softwareSterling Academy · included with the engagement
Your people learn the standard, not just the forms.
E-learning with practice checkpoints, a final exam and a numbered Certificate of Completion for each learner, verifiable online, with progress by department for the certification audit. Sterling consulting clients get preferential course access and special pricing, including complimentary awareness training for their people as part of the engagement.
Contact us about Academy accessHow we price
One all-inclusive proposal. Every component visible. No surprises, ever.
Sterling OS™ is the same model in every proposal; the fee is not. It depends on the standard or framework, the support level you choose, the current maturity of your processes, the scope, the locations and the number of employees. Drive™ carries more of the work than Design™, and the proposal shows that difference openly. What never changes is how the proposal is put together.
- One all-inclusive proposal for Sterling's work, software and learning. Consulting, Effivity and Sterling Academy access in one figure; the fee does not move when the work takes longer than we planned.
- Certification-body fees identified separately. The body's audit days, travel and surveillance arrangements are shown as their own line, so the full programme cost is comparable across proposals.
- Payment milestones tied to deliverables, not to the calendar: the gap analysis report, the documented system, the internal audit, the certificate.
- Deliverables, responsibilities, assumptions and exclusions in writing, and nothing to sign to receive the proposal.
To prepare your proposal we need
- The standard or framework, or the requirement if nobody has named one
- The activities, sites and countries to be covered
- Approximate headcount
- What exists today: a system, a certificate or a report
- Whether you lean towards Design™ or Drive™, and any deadline
That is enough for a scoped, all-inclusive proposal from a Sterling consultant in your region. There is no need to prepare a manual first.

Don’t be fooled by certification scams
Sterling against the alternatives.
The market offers four ways to a certificate. Three of them leave you with a system that does not run, a certificate that fails a customer's check, or both. This is what each route actually gives you.

FAQs
Questions clients ask before they engage us.
The answers for your organisation come from the discovery call. These explain how Sterling OS™ works.
What is Sterling OS™?
Sterling OS™ is the operating model Sterling uses for every consulting engagement. It combines five service brands: Design™ and Drive™, the two alternative ways to implement; Automate™, the Effivity platform your system runs in; Sustain™, support once certification or attestation is achieved; and Revise™, for transitions, scope changes and new standards. The stages, deliverables and decision owners stay the same whichever standard you pursue, so you always know what happens next and who decides.
What is the difference between Design™ and Drive™?
Design™ is advisory consulting: we develop, you implement under our expert advice and supervision. Drive™ is fully managed consulting: we design and build under your approval. They are alternative support levels, so an engagement runs under one or the other, never both in sequence. Design™ is the default; Drive™ suits organisations without the internal capacity to implement, or with a date that cannot move.
Is Effivity an extra cost under Automate™?
No. Automate™ runs on Effivity, the ISO and GRC automation platform built by the Sterling group and used in 50+ countries, and it is included with the engagement, at no additional cost. Your consultant configures it for the agreed scope, so documents, registers, audits, actions and training records are held in one workspace from the first workshop and stay there through Sustain™ and Revise™.
What does Sustain™ cover after certification?
Sustain™ keeps an achieved outcome in place. For a certificate it covers support through surveillance and recertification audits: the internal audits, management reviews, refreshers and evidence each audit expects. It also extends to outcomes that are not certificates, such as SOC 2 attestation, SOC 1, PCI DSS, HIPAA and GDPR, where the recurring cycle needs the same discipline and the same Effivity workspace.
When would we need Revise™?
Whenever the system has to change shape: a revised edition of your standard, a scope that grows to new sites, products or services, a new standard to integrate, or several management systems to combine into one integrated system. Revise™ works inside the system you already run, so documents, registers and Effivity records carry forward instead of being rebuilt from nothing.
Does Sterling OS™ apply to SOC 2, PCI DSS, HIPAA and GDPR?
Yes. Attestation readiness and compliance programmes run on the same model as ISO certification: scope and gap analysis, implementation under Design™ or Drive™, the controls and evidence kept in Effivity, readiness testing before the external review, then Sustain™ for the recurring cycle. What differs is the outcome and who decides it, which your consultant sets out at the start.
Does Sterling issue the certificate or the report?
No. Sterling consults, trains and prepares you; it never certifies, accredits, attests or validates. An independent, accredited certification body audits and decides on a certificate, and for SOC 2 or SOC 1 the service auditor, a CPA firm, issues the report. Under the Sterling Promise we stay with you through every finding until the agreed outcome is achieved, but the decision is never ours.
How long does an engagement under Sterling OS™ take?
From scope to certificate typically takes three to six months for a single-site organisation, depending on the current maturity of your processes, the scope, the locations and the number of employees; multi-site and integrated programmes take longer. Sustain™ then continues each year for as long as you hold the outcome, and Revise™ is planned whenever a change arises.
Can several standards run in one Sterling OS™ engagement?
Yes. Standards that share the harmonised structure can run as one integrated system with common document control, internal audit and management review, audited as one programme where the certification body agrees. Revise™ is also how a standard is added later, so starting with one standard never means rebuilding the system when a customer asks for a second.
