Certification and attestation readiness · gap analysis, readiness assessment and pre-audit review
Certification readiness assessment, so the audit holds no surprises.
Know where you stand before anyone independent tests you: an accredited certification body, a Qualified Security Assessor or the service auditor, a licensed CPA firm. Sterling's expert and experienced consultants test your controls the way that party will, close the gaps with your people, in 60+ countries. We ensure a successful certification, attestation or validation for our clients.
- Readiness for certification to ISO management system standards, attestation reports such as SOC 2 and SOC 1, and validation such as PCI DSS
- Fixed scope, one proposal for a gap analysis alone, a pre-audit review before a booked date or the full route: consulting, Effivity software and Sterling Academy access in one proposal
- The Sterling Promise: 100% on-time completion, 100% success, 8,100+ client engagements. Sterling does not certify; an accredited body audits and decides
- A clear verdict on readinessEvery requirement or criterion rated ready, partly ready or not ready, with the evidence behind each rating.
- A plan your owners can runGaps ranked by the risk they pose to the outcome, each with an owner, a date and the record that will prove it closed.
- No surprises on the dayA pre-audit review run the way the certification body, CPA firm or assessor runs theirs, so findings reach you first.
- Software and learning includedEffivity and Sterling Academy access come with the engagement, so evidence and training records stay together long after the audit.
Which certification, attestation or validation?
Name the certificate or report you have been asked for. We test your readiness for it.
Certification, attestation and validation end in three different verdicts: a certificate from an accredited body, an opinion from a CPA firm, and a Report on Compliance or a self-assessment accepted by your acquirer. The readiness work follows whichever one your customer, acquirer or regulator has named, and several can be assessed in one engagement where the controls overlap.

The engagement, step by step
What happens between the first call and the audit, examination or assessment.
Every readiness engagement runs on Sterling OS™: five stages, a decision owner for each and a weekly working session with your consultant. Where you already hold a management system, a certificate or an earlier report, we start from it rather than from a blank page, and where you need only one stage, that stage is the engagement.
- 01
Define the outcome and the scope
At the startWhat happens
We confirm what has been requested and by whom: an ISO certificate, a SOC 2 or SOC 1 report of Type 1 or Type 2, a PCI DSS Report on Compliance or self-assessment questionnaire, a HITRUST or TISAX result. Then the boundaries: services, systems, sites, teams and third parties, and the date the customer, contract or acquirer has set.
You receive
- A written statement of the target outcome and its scope
- The systems, sites, teams and third parties in scope
- A readiness timetable worked back from your deadline
Your side
The customer, contract or acquirer requirement in writing, a project owner and the scope decisions.
- 02
Gap analysis
Once the scope is agreedWhat happens
Your consultant reviews documents, interviews owners and examines records against every requirement, criterion or control objective, testing each one the way the independent party will. Effective practice is recorded and kept; weaknesses are rated by the risk they pose to the outcome, not by the effort they take to fix.
You receive
- Gap analysis report, requirement by requirement
- A readiness rating for each area, with the evidence reviewed
- A prioritised remediation plan with owners and dates
Your side
Access to control and process owners, systems and records, and candid answers about what really happens.
- 03
Remediation
As the plan requiresWhat happens
Gaps are closed in priority order in the weekly session: policies and procedures written or corrected, controls configured, registers populated and, for a Type 2 report or an ISO certificate, the system run long enough to produce dated evidence. Awareness training reaches the people the auditor will interview, with internal auditor training for your audit team, as applicable to your standard.
You receive
- Corrected policies, procedures and control descriptions
- Evidence mapped to each requirement in Effivity
- A monthly progress review against the remediation plan
Your side
Owners putting the changes into daily use, and telling us where a control does not fit the way you work.
- 04
Readiness assessment and pre-audit review
Before the audit windowWhat happens
A full pre-audit review before the independent party arrives: samples drawn from real records, owners interviewed, controls re-performed, the system description or scope statement read line by line. Findings are raised by us first and closed on evidence, and the result is a written go or no-go recommendation with the reasons behind it.
You receive
- Readiness assessment report with findings and closure evidence
- A go or no-go recommendation for the booked date
- A briefing pack for the people who will be interviewed
Your side
Management time to hear the findings and decide whether the audit date stands.
- 05
Audit, examination or assessment support
The independent verdictWhat happens
The independent party does its work: the certification body's Stage 1 readiness review and Stage 2 audit, the CPA firm's fieldwork, or the QSA's assessment. We help you brief it, attend as agreed, answer evidence requests with you and support the response to every finding until the body, firm or assessor reaches its conclusion.
You receive
- Evidence requests tracked and answered on time
- Responses to nonconformities, exceptions or open items
- The Sustain™ calendar for the next cycle
Your side
Your people available to the auditor, and management's assertion or scope sign-off where the outcome needs one.
Who does what
Choose how much of the work Sterling carries.
Design™ and Drive™ are alternative support levels, never steps in a sequence. Under Design™ your team closes the gaps with our templates, workshops and review; under Drive™ Sterling consultants carry the remediation work under your approval. The gap analysis, the readiness assessment, the software and the all-inclusive proposal are the same in both.
| Task | Design™ guided | Drive™ fully managed |
|---|---|---|
| Scoping and gap analysis | Sterling | Sterling |
| Remediation plan and priorities | Together Sterling proposes, your management approves | Together Sterling proposes, your management approves |
| Policies, procedures and control descriptions | Together your owners draft, Sterling reviews against the requirement | Sterling written with your owners |

Not sure which support level fits? Organisations with a compliance, security or quality lead who can give the work a few hours a week usually choose Design™; those facing a fixed customer deadline with nobody free to carry the remediation choose Drive™. The discovery call settles it.

Effivity · included with the engagement
Your system runs in software from the first workshop.
Effivity is the ISO and GRC automation platform built by the Sterling group and used in 50+ countries. Your consultant configures it within the agreed scope, so evidence accumulates as people do their work and the certification auditor reviews a live system rather than a binder. Sterling consulting clients get their subscription included with the engagement, at no additional cost.
ISO & GRC softwareSterling Academy · included with the engagement
Your people learn the standard, not just the forms.
E-learning with practice checkpoints, a final exam and a numbered Certificate of Completion for each learner, verifiable online, with progress by department for the certification audit. Sterling consulting clients get preferential course access and special pricing, including complimentary awareness training for their people as part of the engagement.
Contact us about Academy accessHow we price
One all-inclusive proposal. Every component visible. No surprises, ever.
What a readiness engagement costs depends on the outcome you need, the current maturity of your controls, the scope, the locations and the number of employees, and on whether you need one stage or all five. That is why a Sterling proposal is built for your organisation, and why the way it is built never changes.
- One all-inclusive proposal for Sterling's work, software and learning. Consulting, Effivity and Sterling Academy access in one figure; the fee does not move when the work takes longer than we planned.
- Certification-body fees identified separately. The body's audit days, travel and surveillance arrangements are shown as their own line, so the full programme cost is comparable across proposals.
- Payment milestones tied to deliverables, not to the calendar: the gap analysis report, the documented system, the internal audit, the certificate.
- Deliverables, responsibilities, assumptions and exclusions in writing, and nothing to sign to receive the proposal.
To prepare your proposal we need
- The certificate, report or validation you have been asked for, and who asked
- The services, systems and sites to be covered
- Approximate headcount and the teams involved
- Any existing certificate, report or recent gap analysis
- The audit, report or validation date you are working to
That is enough for a scoped, all-inclusive proposal from a Sterling consultant in your region. There is no need to prepare a manual first.

Don’t be fooled by certification scams
Sterling against the alternatives.
The market offers four ways to a certificate, a report or a validation. Three of them leave you with controls that do not run, a result that fails a customer's check, or both. This is what each route actually gives you.

FAQs
Questions clients ask before they engage us.
The answers for your organisation come from the discovery call. These are the ones most buyers ask first.
What is a certification readiness assessment?
It is a structured test of whether your management system or controls would pass the independent audit if it took place now. A Sterling consultant reviews documents, interviews owners and samples records against every requirement, the way the certification body, CPA firm or assessor will, and gives you a rated verdict with the evidence. Findings reach you first, while there is still time to close them before the audit date.
How is a gap analysis different from a readiness assessment?
A gap analysis comes first and asks what is missing; a readiness assessment comes last and asks whether what you built works. The gap analysis produces the remediation plan. The readiness assessment is a pre-audit review once the controls have run, with samples from real records and a go or no-go recommendation. Neither is the certification body's Stage 1 readiness review, which is part of the certification audit itself.
Does Sterling certify, attest or validate?
No. Sterling provides consulting, readiness assessment, software and training. An accredited certification body issues the certificate, a CPA firm examines your controls and issues the SOC report with its opinion, and a Qualified Security Assessor, or your acquirer where self-assessment is allowed, handles PCI DSS validation. Keeping the readiness work and the independent verdict in separate hands is what gives the result its value to your customers.
Can we engage you for the readiness assessment alone?
Yes. Each stage can be engaged on its own: a gap analysis to see where you stand, or a pre-audit review before an audit, examination or assessment that is already booked. Many organisations start with the gap analysis and decide on remediation support once they see the plan. A single stage is scoped and priced as one all-inclusive proposal in the same way as the full route.
How long does it take to become ready?
It depends on the outcome and on where you start. The gap analysis is the short part; remediation takes as long as your largest gaps, and outcomes that test a period take longer again. A SOC 2 Type 2 report or an ISO certificate needs controls operating long enough to produce dated records, whereas a Type 1 report looks at controls as at a single date. Share your deadline at the start and we will tell you what is achievable.
What happens if the readiness assessment says we are not ready?
Then you have learned it from us rather than from the auditor. The report names each finding, its risk to the outcome and what closes it, and the go or no-go recommendation explains whether the booked date should stand. Under the Sterling Promise we stay with you until the agreed outcome is achieved; moving an audit date remains your decision, taken with the evidence in front of you.
Can one readiness assessment cover ISO/IEC 27001, SOC 2 and PCI DSS together?
Yes, where the controls overlap. Access management, change control, logging, incident response and supplier oversight are tested once and mapped to each framework in Effivity, while framework-specific items, such as the cardholder data environment for PCI DSS or management's system description for SOC 2, are assessed on their own terms. You receive one plan with the overlaps visible, instead of three competing lists.
Which certification body, CPA firm or assessor should we use?
The contract with the independent party is always yours. We help you compare proposals where you have a choice, check a certification body's accreditation on the public registers, and confirm that a CPA firm or assessor is qualified for the report or validation you need. We work with whichever qualified party you choose and brief them on the scope before they start.
How soon can the readiness work start?
The discovery call can usually be held within a few days of your enquiry, and the scoped proposal follows it. The gap analysis starts once the proposal is accepted and your project owner is named. If a customer deadline or a booked audit is close, say so on the call and we will plan the pre-audit review around that date.
