Consulting and documentation support · management systems mapped, documented and put to work
ISO implementation support that ends in a documented system your people actually use.
Sterling maps how your organisation really works, then builds the policies, procedures, forms and registers a standard needs around it, releases them in Effivity and trains the people who use them. Expert and experienced consultants carry the method; your process owners supply the knowledge. We ensure successful certification for our clients.
- Any ISO management system standard or compliance framework, from a first system to a rebuild of documents nobody follows
- Design™ or Drive™: we develop and your team implements under our supervision, or we design and build under your approval
- The Sterling Promise: 100% on-time completion, 100% success, 8,100+ client engagements. Sterling does not certify; an accredited body audits and decides
- Documents that match the workWritten from the way your operation runs, at the depth your risks and the standard call for, and no thicker.
- A system in daily useProcedures released, people trained and records created as the work is done, not reconstructed the week before an audit.
- Ready to be auditedAn internal audit and a management review test the system before a customer, regulator or certification body does.
- Software and learning alongsideEffivity included at no additional cost, and preferential Sterling Academy access for the people who run the system.
Standards and frameworks we consult on
One way of working for every standard, shaped to the one you need.
The requirements differ from standard to standard; the work of turning them into a system does not. Pick the standard your customer, tender or regulator asks for. If you need more than one, we document them as a single integrated system so shared processes are written once.

The engagement, step by step
From the first workshop to documents your people follow.
Consulting and documentation support runs on Sterling OS™ in five stages, with a weekly working session and a named deliverable at the end of each. Under Design™ your team does more of the drafting; under Drive™ Sterling does. The stages and the quality bar are the same either way.
- 01
Scope and gap analysis
Weeks 1 to 2What happens
We agree the standard and edition, the activities and sites in scope, and what the system has to achieve for you. Then we compare what exists today, written or simply practised, against each requirement, so good practice is kept and the missing pieces are listed.
You receive
- Agreed scope, in writing
- Gap analysis report with priorities
- Implementation plan with owners and dates
Your side
A project owner with authority, and a clear account of how things are done now.
- 02
Process mapping and system design
Weeks 2 to 5What happens
Short workshops with each process owner capture inputs, outputs, handovers, risks and the records already kept. From the maps we propose the document architecture: which processes need a written procedure, which need only a form or a record, and where one document can serve several requirements.
You receive
- Process maps for each process in scope
- Document architecture and master list
- Effivity workspace opened for your scope
Your side
Process owners in the workshops, describing the work as it really happens.
- 03
Documentation build
Weeks 4 to 10What happens
Policies, procedures, work instructions, forms and registers are drafted on Sterling's template sets and rewritten in your terminology. Each draft is reviewed in the weekly session with the person who will follow it, so the document describes a practice they recognise rather than an ideal nobody meets.
You receive
- Policies and objectives for management approval
- Procedures, instructions and forms, tailored
- Registers set up: risks, requirements, suppliers, competence
Your side
Timely review of drafts, and decisions where two ways of working have to become one.
- 04
Release and training
Weeks 8 to 14What happens
Approved documents are released in Effivity with version control, owners and review dates, and the old versions are withdrawn. Your people learn what changed for them: awareness e-learning for everyone, practical briefings for the teams whose daily work the procedures govern.
You receive
- Controlled document set, live in Effivity
- Awareness training records from Sterling Academy
- Briefing notes for each process team
Your side
Management approval of the documents, and time for teams to be briefed.
- 05
Embed, verify and hand over
Weeks 12 to 18What happens
The system runs and we check that the records it produces are complete and meaningful. An internal audit tests every requirement and a management review takes decisions on the results. Anything that does not work is corrected before we hand the system over.
You receive
- Internal audit report and closed findings
- Management review record with decisions
- Handover pack: owners, review dates, next steps
Your side
Following the documents as written, and telling us where they do not fit.
Who does what
Choose how much of the work Sterling carries.
The method and the standard of the documents are the same in both models; what changes is who holds the pen. Design™ gives your team Sterling's templates, workshops and supervision. Drive™ puts the drafting and set-up with Sterling, and your people approve and use what is produced.
| Task | Design™ guided | Drive™ fully managed |
|---|---|---|
| Scope, gap analysis and implementation plan | Sterling agreed with your project owner | Sterling agreed with your project owner |
| Process mapping workshops | Together Sterling facilitates, your owners describe the work | Sterling facilitated and written up for you |
| Document architecture: what to write, and how much | Sterling proposed, then agreed with you | Sterling proposed, then agreed with you |
| Drafting policies, procedures and forms | Your team on Sterling's template sets, reviewed by Sterling | Sterling drafted with your process owners |
| Registers and records set-up | Your team coached in the weekly session | Sterling populated with your data |
| Effivity configuration and document upload | Sterling within the agreed scope | Sterling within the agreed scope |
| Briefing and training your people | Together Sterling Academy awareness, your leads brief teams | Sterling Sterling Academy awareness and team briefings |
| Internal audit before handover | Together your trained auditors, Sterling facilitates | Sterling conducted for you |
| Approval and release of every policy and procedure | Your top management never Sterling | |
Choosing between the two? Design™ suits organisations with a quality, HSE or compliance lead who can give the work a few hours each week. Drive™ suits organisations without that capacity, or with a fixed date to meet. Either way, the documents are yours to approve.

Effivity · included with the engagement
Your system runs in software from the first workshop.
Effivity is the ISO and GRC automation platform built by the Sterling group and used in 50+ countries. Your consultant configures it within the agreed scope, so evidence accumulates as people do their work and the certification auditor reviews a live system rather than a binder. Sterling consulting clients get their subscription included with the engagement, at no additional cost.
ISO & GRC softwareSterling Academy · included with the engagement
Your people learn the standard, not just the forms.
E-learning with practice checkpoints, a final exam and a numbered Certificate of Completion for each learner, verifiable online, with progress by department for the certification audit. Sterling consulting clients get preferential course access and special pricing, including complimentary awareness training for their people as part of the engagement.
Contact us about Academy accessHow we price
One all-inclusive proposal. Every component visible. No surprises, ever.
The work in an implementation grows with the number of processes, sites and people in scope, and shrinks with every document and practice that already works. That is why we scope before we quote, and why no fair figure can be published for every organisation. The principles behind every Sterling proposal do not change.
- One all-inclusive proposal for Sterling's work, software and learning. Consulting, Effivity and Sterling Academy access in one figure; the fee does not move when the work takes longer than we planned.
- Certification-body fees identified separately. The body's audit days, travel and surveillance arrangements are shown as their own line, so the full programme cost is comparable across proposals.
- Payment milestones tied to deliverables, not to the calendar: the gap analysis report, the documented system, the internal audit, the certificate.
- Deliverables, responsibilities, assumptions and exclusions in writing, and nothing to sign to receive the proposal.
To prepare your proposal we need
- The standard or framework to implement
- What documentation exists today, even if it is out of date
- The activities, sites and approximate headcount in scope
- Whether you are leaning towards Design™ or Drive™
- Any date you are working to: a customer, a tender or an audit
That is enough for a scoped, all-inclusive proposal from a Sterling consultant in your region. There is no need to prepare a manual first.

Don’t be fooled by certification scams
Sterling against the alternatives.
The market offers four ways to a certificate. Three of them leave you with a system that does not run, a certificate that fails a customer's check, or both. This is what each route actually gives you.
| What you get | Template kit, do it yourself | "Certified in 10 days" seller | Body-shopping consultant | Sterling |
|---|---|---|---|---|
| A system built around your operation | Only if your team has the time and the expertise | No: a template with your name on it | Depends on the individual assigned | Yes, with your process owners, on Sterling's template sets |
| Your people trained | Not included | Not included | Sometimes, at extra cost | Included: awareness, practitioner and internal auditor training |
| Software to run the system | Paid for separately | None | Paid for separately | Effivity, included at no additional cost |
| Internal audit and management review before the audit | If you know how | A formality, if at all | Usually | Always, with findings closed on evidence |
| Certificate from an accredited body | Your choice | Often not accredited, or not for your scope | Usually | Always: accreditation checked before you sign |
| Who is accountable if the audit goes badly | You | Nobody | The individual, if still available | Sterling, under the Sterling Promise, until you are certified |
| Fee transparency | Kit price only | One invoice for consulting and certificate | Day rates, open-ended | One all-inclusive proposal; certification-body fees shown separately |

FAQs
Questions clients ask before they engage us.
Your own answers depend on your scope and what already exists, and the discovery call covers them. These are the questions we hear most about implementation and documentation.
What does ISO implementation support include?
It covers everything between deciding to adopt a standard and running a system that meets it: the gap analysis, process mapping, the document set, registers and records, release in Effivity, training and a verifying internal audit with management review. It ends with a handover, so your team owns the system. If certification is the goal, the system is then ready for the certification body's audit.
Can Sterling just write the documents for us?
We can weight an engagement towards documentation, for example where a system already runs but its documents are out of date or were never finished. What we will not do is hand over a generic set with your name added. Documents that describe work nobody does fail at the first audit, so every engagement includes mapping the real process and releasing the documents to the people who follow them.
How much documentation does a standard actually require?
Less than most organisations expect. Each standard names certain documented information that must exist, such as a policy, a scope and specific records; beyond that, the amount depends on the complexity of your processes, the competence of your people and your risks. We write a procedure where its absence would cause errors, and a form or record where that is enough.
We already have procedures. Do we have to start again?
No. The gap analysis identifies what already works, and it stays, adjusted where a requirement is missing. Many organisations have more than they think: quality checks, safety inspections, access reviews or supplier approvals that happen every day without being written down. We document those practices as they are, rather than replacing them with something new that people then have to learn.
How long does implementation take?
For one standard at a single site, the stage timings shown above are indicative. The real calendar depends on how mature your processes are, how many sites and people are in scope, and how quickly drafts are reviewed and approved on your side. The system also needs to run for a period before handover so there are records to verify. Share any fixed date at the start and we will plan backwards from it.
What is the difference between Design™ and Drive™?
They are two alternative levels of support, not stages. Under Design™ we develop and your team implements under our expert advice and supervision, drafting on our templates between weekly sessions. Under Drive™ we design and build under your approval, so the work is fully managed by Sterling. In both, your management approves every document.
Does implementation support include certification?
It prepares you for certification, but Sterling does not certify. An independent, accredited certification body audits your system and makes the decision. If you want Sterling alongside you through choosing the body, Stage 1 and Stage 2, our ISO certification service carries the same implementation through to the certificate, with the Sterling Promise attached.
Will our documents live in Word files or in software?
In Effivity, the ISO and GRC platform built by the Sterling group, which is included with the engagement at no additional cost. Documents are controlled there with versions, owners, approvals and review dates, and registers, actions and training records sit alongside them. You can still export documents whenever you need to share them with a customer or an auditor.
Can you implement frameworks that have no ISO certificate?
Yes. The same mapping and documentation method applies to frameworks such as GDPR, SOC 2 or HIPAA, where the outcome is compliance or an independent report rather than a certificate. For SOC 2, for example, the report is issued by the service auditor, a CPA firm; we prepare the controls, policies and evidence it will examine.
